When the System Speaks

I am no longer on-site to fix details.

I am there to listen for patterns.

When you step onto a project as a consultant, the work begins before the drawings come out and long before anyone asks for advice. The site starts talking immediately.

It always does.

“I’ll Figure It Out”

The most common sentence on the site.

Rarely followed by thinking. Often followed by rework.

Symptom: Confidence used to avoid coordination.

"That’s Not How We Usually Do It"

Spoken as a shield. Heard like a door closing.

Symptom: Habit protecting people from responsibility.

“It’s Not in My Scope”

A true statement. A spiritual one, too.

Symptom: Responsibility ending before ownership begins.

"We’re waiting on an Answer,"

Said while standing still. Time moves regardless.

Time keeps moving anyway.

Symptom: Decisions are delayed until cost replaces clarity.

"The Drawing Doesn’t Show It,"

Said looking at what exists. Concrete. Steel. Existing conditions.

Symptom: Representation mistaken for reality.

“We’ve Always Done It This Way”

Not a reason. A memory.

Symptom: Experience no longer examined.

“That’s Above My Pay Grade”

Usually true. Still costs everyone.

Symptom: Disengagement disguised as realism.

“It Should Work”

Hope disguised as logic.

Symptom: Assumptions standing in for verification.

“Just Get It Done”

Said near the end. Said when time runs out.

Symptom: Upstream failures expressed as urgency.

“Nobody Told Me”

Rarely false. Never helpful.

Symptom: Communication treated as optional.

"We’ll Fix It Later."

Later is costly. Later always arrives late.

Symptom: Planning deferred to the field.

“That’s What the Inspector Wants”

Often wrong. Always convincing.

Symptom: Authority borrowed instead of understood.

“It’s Fine”

Said too quickly.

Symptom: Fatigue replacing judgment.

“We Need Direction”

Said while surrounded by people, avoiding leadership.

Symptom: Leadership present in title, absent in action.

“Who Approved This?”

The most honest question. Almost never answered.

Symptom: Accountability without a home.

“It Passed Last Time”

Time as justification.

Symptom: Compliance mistaken for correctness.

“That’s Not My Call”

True. Still part of the outcome.

Symptom: Participation without agency.

Silence

The most common conversation on the site.

Especially when no one is guiding.

Symptom: Systems failing quietly.

The Look Before the Question

That pause. That calculation of risk.

Symptom: Fear acting as a design constraint.

I don’t hear these as complaints.

I hear them as symptoms.

Each sentence points to a gap in the system.

A missing decision.

An unclear role.

An undefined handoff.

A responsibility that was never truly assigned.

People on site are not failing.

They are compensating.

They are making judgment calls in the absence of structure. They are moving forward because stopping feels more dangerous than guessing.

My work is not to correct the sentences.

It is to understand why they keep being said.

Because once you fix the system,

The conversations change.
